The One Chart That Shows Where Your Line Breaks
Do most leaders actually know who can run every job on their floor? No. They know the line ran today, and they hope it runs tomorrow.
The Problem
One of your best operators takes a vacation day. Or gives notice. Or wakes up sick on the morning of a big ship. Suddenly there's a job only one person really knows how to run, and that person isn't here. So you pull somebody who's "close enough," quality slips, the line slows, and you eat the overtime to catch back up.
Most floors staff by memory. The supervisor carries a picture in their head of who's good at what. That works right up until the day it doesn't, and it never breaks on an easy day.
The job only one person can do is the job that breaks on the worst possible day.
The Shift
Staff by a map. A one-page view of your team's real capability takes the guesswork out of coverage. You spot the gaps before they cost you, and you build your bench on purpose.
Tool Drop: The Skills Matrix
One grid. Critical jobs down the side, people across the top, and every cell shows how skilled that person is at that job. Every critical job should be three deep: a Certified person who can run it and train it, a Backup who can run it alone, and an Emergency person who can step in with help. Build yours this week:
List the critical jobs. The ones that stop the line or the shipment if nobody can run them.
List your people across the top. One column per team member on the shift.
Rate every person on every job. 1 in training, 2 can do it with help, 3 can do it alone to standard, 4 can do it and train others.
Set your target for each job. At least two people at level 3 or higher, and one who can train it.
Circle every job below target. Those are your single points of failure, in plain sight.
Close one gap this week. Name a trainer, a learner and a date inside seven days, and train it off a Job Breakdown Sheet.
Post it and keep it current. Hang it where the crew can see it and update it monthly.

The Cheat Code
Train the second person before you need them, not the morning you do.
Want this running on every shift without another spreadsheet to babysit? The Leadership Operation System puts these tools on every leader's phone and shows you, on one page, who is using them.
Golden Nugget
Real strength on the floor is the second person who can do the job.
Warmly,
Dave
